Logistics and warehouse manager: receiving, storing and shipping accurately, on reliable stock
The logistics manager runs the warehouse: goods receipt, put-away, order picking, shipping, returns and stocktakes. They manage teams, docks and providers on flows that vary from one day to the next. A good part of the day still goes into reconciling the WMS with the ERP, handling receipt discrepancies and reorganising the workload when information arrives late.
At the end of the chain, where everyone else’s errors become visible
The logistics and warehouse manager organises physical flows: they plan receipts and shipments, size the teams, enforce storage and picking rules and guarantee stock accuracy. They work with replenishment on inbound deliveries, with sales administration and e-commerce on orders, with transport on collections and with after-sales on returns. When the warehouse is outsourced, they manage the provider and check its invoicing.
A typical day.
- MorningOpen the day’s receipts: dock appointments, expected shipping notices, put-away priorities.
- MorningRelease picking waves according to carrier collection times and order priority.
- MiddayHandle receipt discrepancies, blocked orders and empty picking locations.
- AfternoonCheck departures, close shipments with carriers and prepare the next day’s workload.
- Every weekTrack cycle counting, stock discrepancies between WMS and ERP, productivity and picking quality.
- Month endCheck the logistics provider’s invoice, analyse costs and prepare for upcoming activity peaks.
What the role is measured on.
- Stock accuracy (variance between book stock and physical stock)
- Picking error rate
- Adherence to shipping cut-off times
- Put-away time after receipt
- Picking productivity
- Logistics cost per order or per line
Indicators are named, never quantified: levels depend on each company, and the diagnostic measures them.
The problems that come up most.
Stock that differs from one system to another
The WMS and the ERP do not show the same quantity; the discrepancy is found at picking, when the location is empty, or at stocktake.
Unannounced receipts
Without a reliable shipping notice, the team discovers at the dock what is arriving and keys in quantities by hand, carton by carton.
Workload known too late
Order peaks, grouped deliveries and commercial operations arrive without enough notice to adjust the teams.
Returns piling up
Customer returns wait to be checked and put back into stock, and the refund or credit note waits with them.
Heavy stocktakes
The annual stocktake halts activity; cycle counting, for lack of clear priorities, is done on the wrong locations.
A provider invoice that is hard to check
The logistics provider’s invoice mixes storage, movements and ancillary services, and is hard to verify against WMS data.
One role, several realities.
- Fashion and luxury
In fashion and luxury, the warehouse serves boutiques, e-commerce and wholesale at the same time, with high-value products: inspection at receipt, secure zones, careful packing, serial-number traceability for some pieces. E-commerce returns and transfers between boutiques weigh heavily in the activity.
- Retail
In retail, the warehouse supplies many stores through frequent replenishment and, in parallel, picks e-commerce orders by the unit. Cross-docking of deliveries pre-allocated by store, returns and sales peaks shape the organisation.
- Cosmetics and beauty
In cosmetics and beauty, batch and expiry-date management is a must in the WMS, with the FEFO rule at picking. Gift sets, bundles and promotional kits create co-packing operations to plan with replenishment.
- B2B distribution and wholesale
In B2B distribution and wholesale, the warehouse handles large catalogues, multi-line orders and palletised deliveries to each customer’s requirements: labelling, EDI shipping notices, delivery appointments. Stock accuracy directly determines the service level.
- Industry
In manufacturing, logistics feeds production lines with components (line-side, kanban) and ships finished goods. Component stores, work in progress and finished goods often follow different rules in the same warehouse.
- Pharma and healthcare
In pharma and healthcare, the warehouse applies good distribution practice: batch status (quarantine, released, blocked), traceability, temperature control and, for some products, serialisation. A batch on hand can only be shipped once released.
Automate the task, keep the judgement.
What gets automated
- Preparing receipts from advance shipping notices (ASN) and open orders, with automatic discrepancy checks at the dock.
- Daily reconciliation of WMS and ERP stock, flagging discrepancies and their likely causes.
- Prioritising cycle counts according to each location’s value, turnover and recent discrepancies.
- Releasing picking waves and replenishing picking locations according to collection times and priorities.
- Checking the logistics provider’s invoice against the actual movements recorded in the WMS and the contract rates.
What stays human
- Organising teams, safety and the trade-offs when workload exceeds capacity.
- The decision on a stock or receipt discrepancy: adjustment, claim, investigation.
- The relationship with the logistics provider and the carriers, and quality management.
How to automate, case by case.
Each case starts from a question leadership teams ask. The starting point, what gets automated, the tools involved, and what stays in the teams’ hands.
How do you automate warehouse stock management?
- Today
- Stock is tracked in the WMS for locations and in the ERP for value, with discrepancies building up: movement not transmitted, partial receipt entered on one side only, unit error. Discrepancies are only found at picking or at stocktake.
- What gets automated
- An automatic reconciliation compares the two stocks every day by item, batch and status. Discrepancies are classified by likely cause, using the previous day’s movements, and sent to the right person with what they need to resolve them. A dashboard tracks stock accuracy by zone and by family.
- What stays human
- Stock adjustments and their justification are approved by the logistics manager, with accounting for the effect on value.
- WMS
- ERP
- Business intelligence (BI) tool
How do you automate goods receipt from advance shipping notices (ASN)?
- Today
- Suppliers send their shipping notices by EDI, by e-mail or not at all. At the dock, the team compares cartons with the paper delivery note and keys quantities into the WMS, line by line.
- What gets automated
- ASNs received by EDI are integrated directly into the WMS; those received by e-mail or as PDFs are read by an AI agent and turned into expected receipts. On arrival, scanning cartons or pallets validates the receipt against the ASN and the order, and only discrepancies require manual entry.
- What stays human
- Accepting a non-compliant delivery and recording reservations are decided by the receiving manager.

- EDI
- ERP
- AI document-reading agent
How do you automate cycle counting?
- Today
- Cycle counts are done when the team has time, on locations chosen at random or out of habit. Counts are noted on paper or in a file, then keyed into the WMS.
- What gets automated
- Every day the tool generates a list of counts prioritised by value, turnover, recent discrepancies and locations not yet counted in the period. Counts are entered on handheld terminals, compared immediately with book stock, and a recount is requested automatically when there is a discrepancy. Coverage of the count over the financial year is tracked continuously.
- What stays human
- Approving count adjustments and justifying them to finance stay with the logistics manager.
- WMS
- Handheld terminals
- Business intelligence (BI) tool
How do you automate wave picking?
- Today
- Orders are released for picking in order of arrival or according to priorities given verbally. Pickers sometimes wait for orders while others, due to be collected first, have not yet been released.
- What gets automated
- The tool groups orders into waves according to each carrier’s collection time, customer priority and picking zone, then releases them into the WMS at the right moment. It monitors progress and flags orders at risk of missing their departure.
- What stays human
- Priority trade-offs between customers when capacity falls short stay with the logistics manager, with sales administration.

- TMS
- ERP
How do you automate cross-docking of pre-allocated deliveries?
- Today
- Some deliveries are already split by store or by customer and should go straight back out without being stored. Without timely information, they are put away and then picked again, or sorted by hand at the dock.
- What gets automated
- As soon as the ASN is received, the tool identifies cartons destined for cross-docking and prepares their split by destination. On arrival, scanning directs each carton to its outbound dock, and shipping orders are created automatically in the WMS and the TMS.
- What stays human
- Choosing which flows are cross-docked and handling non-compliant cartons stay with the logistics manager.

- TMS
- EDI
- ERP
How do you automate returns processing in the warehouse?
- Today
- Customer returns arrive without always being announced, and wait to be identified, inspected, then put back into stock or set aside. Customer service and accounting wait for the inspection before refunding or issuing a credit note.
- What gets automated
- Each return is announced to the warehouse as soon as the customer declares it, with its reason. On arrival, scanning links the parcel to the original order, quality inspection is guided by the reason and the product type, and the decision (restock, refurbish, scrap) triggers the stock movement and informs customer service.
- What stays human
- Classifying a returned product as saleable, to be refurbished or to be destroyed stays with the warehouse’s quality inspection.

How do you automate picking location replenishment?
- Today
- Picking locations empty during the day, and the picker finds an empty location while stock exists in reserve. Replenishment is triggered on demand, when the order is already late.
- What gets automated
- The tool calculates each picking location’s requirement from the orders to be picked in the coming waves and the thresholds set by item. Replenishment tasks are released before the waves concerned, and thresholds are recalculated regularly according to turnover.
- What stays human
- The slotting plan and the size of locations are decided by the logistics manager.
- WMS
- Business intelligence (BI) tool
How do you automate dock appointment booking?
- Today
- Carriers and suppliers phone or write to book a delivery, and appointments are noted in a shared calendar. Several trucks arrive at the same time, others turn up without an appointment.
- What gets automated
- Suppliers and carriers book a slot on a portal, stating the order and the volume. The tool offers slots according to dock and team capacity, links the appointment to the expected receipt and sends confirmations and reminders.
- What stays human
- Dock capacity rules and exceptions for urgent deliveries are set by the logistics manager.
- Appointment booking portal
- WMS
- Messaging
How do you automate checking the logistics provider’s invoice?
- Today
- The logistics provider invoices storage, inbound, outbound, picking and ancillary services every month. Checking is done by sampling, for lack of time to reconcile everything with WMS data.
- What gets automated
- The tool recalculates the expected invoice from the movements recorded in the WMS and the contract rate card, then compares it line by line with the invoice received, read by an AI agent. Discrepancies are isolated and documented before approval.
- What stays human
- Disputing a discrepancy and discussing it with the provider stay with the logistics manager, with accounts payable for payment.
- WMS
- ERP
- AI document-reading agent
- Business intelligence (BI) tool
How do you automate handling of receipt discrepancies with suppliers?
- Today
- Shortages, overages, items not ordered, damaged cartons: discrepancies found at the dock are noted on the delivery note and then sent to replenishment by e-mail. Claims to the supplier go out late, or not at all.
- What gets automated
- Each discrepancy entered at receipt creates a case linked to the order, with photos and quantities. An AI agent drafts the claim to the supplier according to the type of discrepancy, replenishment is informed, and accounts payable is notified to block or adjust the invoice.
- What stays human
- Qualifying the discrepancy and deciding whether to claim, accept or return the goods stay with the receiving manager and replenishment.
- WMS
- ERP
- Messaging
- AI drafting agent
What teams look to improve.
- How do you make stock reliable between the WMS and the ERP?
- By reconciling the two every day, item by item and by stock status, and handling discrepancies as soon as they appear rather than at stocktake. A tool connected to both systems flags discrepancies, suggests their likely causes (movement not transmitted, unit error, partial receipt) and tracks their resolution. Stock adjustments are approved by the logistics manager.
- Do you need to change WMS to automate the warehouse?
- Rarely. Most of the gains come from exchanges between the WMS and the other tools (ERP, TMS, portals, EDI) and from automatic checks. The diagnostic shows whether a limit of the WMS justifies replacing it.
- How do you reduce picking errors?
- By acting on the causes: badly labelled locations, similar items stored side by side, ambiguous picking units, no check at the end of picking. Automatic tracking of errors by cause, zone and family shows where to act. Scan or weight checks catch the error before departure.
- How do you anticipate warehouse activity peaks?
- By turning sales forecasts, the commercial operations calendar and the inbound plan into projected workload by day and by activity. The manager sizes the teams from this workload instead of discovering it on the day.
- How do you manage a logistics provider?
- With indicators defined in the contract, calculated from WMS data rather than declared by the provider: put-away times, adherence to shipping cut-offs, errors, stock accuracy. A regular review relies on these indicators and on the invoice check.
- Can cycle counting replace the annual stocktake?
- It can when cycle counting is organised, documented and covers all stock over the financial year, and when the statutory auditor accepts it. The decision is made with finance and the auditor; automation organises the counts and keeps the record.
- How do you automate e-commerce order picking?
- Orders flow from the website into the WMS without re-keying, are grouped into waves according to carrier collection times, then shipping labels and documents are generated automatically. The shipping status and tracking number go back to the website and the customer.
- How do you manage batches and expiry dates in the warehouse?
- The WMS records the batch and date at receipt, applies FEFO at picking and blocks batches that are not released or too close to their expiry date. A tracking tool projects expiries and flags batches to move first. Releasing or destroying a batch remain decisions for authorised people.
