Automating production, quality, maintenance and construction sites.
Production orders, scheduling, inspections, non-conformances, maintenance, batches to trace, sites to follow: the operations department keeps the company’s physical promise. Its data lives in the ERP, the CMMS, the quality software, shop-floor sheets and site reports, and is re-keyed from one tool to the next. Automation connects that data, raises variances at the right moment and leaves the teams the technical decisions and the responsibility for compliance.
Who does what in the department.
One team, distinct roles. Those with their own page are linked.
- Quality and compliance quality system, non-conformances, audits, release
- Methods and scheduling routings, standard times, production schedule
- Maintenance preventive, corrective, spare parts, CMMS
- Site manager sites, subcontractors, handover
The relays : Workshop managers, team leaders and site foremen, who report quantities, stoppages and incidents; the supply chain, which supplies materials; product development and the engineering office, which hand over new products; purchasing, which manages suppliers and subcontractors. Operations turn all of this into delivered products or handed-over works.
What the department receives, and what it passes on.
Dotted flows are those where information is most often re-keyed by hand.
It receives
- Requirements to producereplenishment plan, orders, signed contracts

What gets automated.
Not an isolated task, but the circuits that run through the department every month.
Field reporting
Quantities produced, times, scrap, stoppages and site progress entered once, at the workstation or on mobile, and picked up without re-keying by the ERP and the dashboards.
Shop-floor indicators
OEE, schedule adherence, scrap rate, stoppages by cause: calculated every day with a single rule for every site, and the detail of the calculation.
The non-conformance workflow
Declaration, analysis, corrective actions and closure tracked in a single workflow, with reminders and the link to the batch, supplier or customer concerned.
Traceability
Material batches, production orders, inspections and shipments linked together, searchable in both directions in a few queries.
Compliance documents
Batch records, reports, audit reports, as-built files: pre-assembled from data already entered, with an AI agent drafting the first versions.
Alerts
A drifting inspection, overdue preventive maintenance, a missing component, an open snag: flagged to the right person before the variance becomes an incident.
What stays human
- Technical decisions: accept, rework or scrap, stop a line, accept a work on handover.
- Regulatory responsibility, including batch release in pharmaceuticals, which remains with the qualified person (in France, the responsible pharmacist).
- The choice of what to automate, and in what order, with the field teams.
How to automate, case by case.
Each case starts from a question leadership teams ask. The starting point, what gets automated, the tools involved, and what stays in the teams’ hands.
How do you automate real-time shop-floor management?
- Today
- The workshop manager walks the lines every morning, notes the production orders in progress, delays and stoppages on a whiteboard, then copies them into a spreadsheet for the production meeting. Management finds out about delays the next day, when customer orders have already slipped.
- What gets automated
- Released production orders, quantities declared at the workstation and stoppages flow continuously from the ERP, the MES or shop-floor tablets into a dashboard by line and by shift. The variance against the schedule is calculated order by order, and an AI agent prepares the summary for the daily meeting: delays, declared causes, customer orders at risk. Decisions taken in the meeting are recorded and tracked until closed.
- What stays human
- The workshop manager and management decide on priorities, reinforcements and the delays to announce to customers.

How do you automate the calculation and monitoring of OEE by line?
- Today
- OEE is recalculated at month end from production sheets, with a definition that changes from one site to another. Short stoppages are not recorded, causes are entered as free text and the resulting figure is debated more than it is used.
- What gets automated
- A common rule is set with methods: operating time, planned stoppages, reference rate, good parts. Stoppages are recorded by the PLCs where possible, otherwise at the workstation with a standard list of causes, and OEE is calculated every day by line, broken down into availability, performance and quality. A Pareto chart of losses shows where to act first.
- What stays human
- The choice of improvement projects and of the losses to tackle first remains with industrial management and the teams.

How do you automate batch traceability, from raw material to customer?
- Today
- To find which material batches went into a finished product, and which customers received it, quality cross-checks the ERP, paper production records and delivery notes. When an alert comes in, the reconstruction takes time, just when it is shortest.
- What gets automated
- Each batch consumed on a production order is recorded at the workstation by scanning a barcode or 2D code, and each shipment is linked to the batches delivered. A tool links these records from the ERP, the WMS and the MES and answers in both directions: from a material batch to the finished products and customers, from a finished product to its components and inspections. Traceability exercises can be run at any time to test the chain.
- What stays human
- Quality checks the breaks in the chain that are flagged and decides the scope of a block or a recall.

How do you automate non-conformance management?
- Today
- A non-conformance found in the workshop, at goods receipt or at a customer is reported by e-mail or on a paper form, then copied into a spreadsheet kept by quality. The handling, the link with the supplier and the cost get lost between departments, and open non-conformances pile up with no reminders.
- What gets automated
- The report is made at the workstation or on mobile, with a photo and the batch and production order picked up automatically. The workflow sends the record to the right person depending on its origin: production, supplier receipt, customer complaint; the batch concerned is blocked in the ERP and a supplier claim is prepared when the cause comes from a purchase. An AI agent classifies free-text descriptions by defect and matches similar cases already handled.
- What stays human
- The decision on the product, accept, rework or scrap, and the severity assigned remain with quality.

How do you automate control plans and operator self-inspection?
- Today
- Operators record their measurements on paper sheets, which quality re-keys when it has time. Drift is seen after the fact, once the run has been produced, and incomplete sheets are only noticed at audit.
- What gets automated
- Each item’s control plan is attached to its routing: characteristics, frequencies, tolerances, measuring equipment. At the workstation, the tablet presents the inspections due at the right moment, picks up values from connected instruments and plots control charts. An out-of-tolerance measurement or a drifting trend triggers an alert and, according to the rules set, stops the run or puts it on hold.
- What stays human
- Quality sets the control plans and the expected reactions; the team leader decides what happens next when an alert is raised.

- Connected measuring instruments
- Quality software
- Business intelligence (BI) tool
How do you automate the calculation of the cost of poor quality?
- Today
- Scrap, rework, sorting, customer credit notes, penalties and lost hours are recorded in different tools, when they are recorded at all. Management control and quality each estimate a cost of poor quality in their own spreadsheet, without ever agreeing.
- What gets automated
- Each non-conformance carries its measurable consequences: scrapped quantities valued at ERP cost, declared rework hours, credit notes issued, costs recharged to the supplier. A tool consolidates these by product, line, supplier and cause, with the same rule for quality and finance. The cost is followed every month alongside the actions under way.
- What stays human
- Quality and management control validate the valuation rule and the action priorities that follow from it.

How do you automate the monitoring of subcontracted production?
- Today
- Some operations go out to contract makers or subcontractors: surface treatment, filling, stitching, assembly. Components sent, expected quantities and return dates are tracked in a spreadsheet and by phone, and discrepancies are discovered on receipt.
- What gets automated
- The subcontracted operation is carried by the routing in the ERP: the component dispatch note, the service order and the expected return date are generated together. The subcontractor confirms dates and declares shipments on a portal, and the tool tracks the consigned stock held there. On receipt, quantities and inspections are matched against the dispatch, and any discrepancy opens a non-conformance.
- What stays human
- The choice of subcontractors and the call in case of delay or defect remain with operations and purchasing.

How do you automate the skills matrix and workstation authorisations?
- Today
- Each operator’s versatility is kept on a chart posted in the workshop, updated when someone remembers. Authorisations and workstation training are tracked separately by HR, and the team leader puts teams together from memory.
- What gets automated
- A single matrix links workstations, operators, skill levels, training completed and authorisations, with their validity dates. The tool flags authorisations due for renewal, workstations covered by too few people and operators scheduled on a workstation they are not trained for. Workstation training validated by the mentor updates the matrix without re-keying.
- What stays human
- Skills assessment and team composition remain with the team leader and the production manager.

How do you automate progress and margin tracking across all sites?
- Today
- Each site manager keeps their site in their own files: estimated progress, committed costs, hours, subcontractor invoices. Construction management rebuilds the portfolio once a month, and finds out late about a site that is going off track.
- What gets automated
- Clocked hours, supplier orders and invoices, progress statements issued and declared progress flow automatically from payroll, the ERP and the site software. A tool calculates for each site the committed direct cost, the declared cost to complete and the margin at completion, and compares them with the estimate budget. Sites whose margin is slipping are flagged with the cost line that is drifting.
- What stays human
- The cost to complete and the recovery decisions remain with the site manager and construction management.

- Construction site management software
- Payroll software
- Business intelligence (BI) tool
How do you automate checking the mandatory documents of construction subcontractors?
- Today
- Before and during a project, the company must regularly check its subcontractors’ certificates: social contributions compliance, company registration, insurance, list of foreign employees. These documents arrive by e-mail, are filed in folders and nobody follows their expiry dates.
- What gets automated
- Each subcontractor uploads its documents to a portal; an AI agent reads the certificate, checks the company, the period covered and the validity date, and files the document. Reminders go out before expiry, and a subcontractor with an incomplete file is flagged before a work order or a payment goes out. The file can be consulted by site in the event of an inspection.
- What stays human
- The decision to bring in or suspend a subcontractor remains with construction management, with legal when in doubt.

How do you automate reporting of safety incidents and near misses?
- Today
- Near misses are talked about at break time and rarely reported. Accidents are entered by the safety manager in a spreadsheet, actions decided in meetings are followed by e-mail, and the occupational risk assessment is updated separately.
- What gets automated
- A simple report, on mobile or on a workshop or site kiosk, with photo and location, sends the event to the safety manager. An AI agent classifies the description by type of risk and matches similar events, and the actions decided are tracked until closed. Trends by site and by risk feed the update of the occupational risk assessment.
- What stays human
- Root cause analysis, prevention measures and discussions with employee representatives remain with the safety manager and management.

How do you automate operations reporting for the executive committee?
- Today
- Every month, the operations department gathers production, quality, maintenance, safety and site figures from extracts and spreadsheets sent in by the sites. Definitions vary and preparing the pack takes longer than analysing it.
- What gets automated
- Indicators are defined once, with their source and rule: volumes, schedule adherence, OEE, non-conformances, complaints, preventive maintenance completed, accidents, site margins. They are calculated automatically from the ERP, the MES, the CMMS, the quality software and the site software, by site and by period. An AI agent drafts the first version of the variance commentary, for the operations director to rework.
- What stays human
- The analysis, the priorities announced and the commitments made to management remain with the operations director.

The same principles, different rules.
- Fashion and luxury
Leather goods, watchmaking or jewellery workshops, small runs and rare skills: tracking production orders by in-house workshop or contract maker, piece-by-piece quality control, traceability of precious materials and leathers.
- Retail
Quality control of products sourced from factories, pre-shipment inspections, customer complaints to pass back to suppliers, and store opening or refurbishment works to coordinate.
- Cosmetics and beauty
Manufacturing and filling under cosmetic good manufacturing practice, campaigns by shade and format, release testing, batch traceability down to distributors and cosmetovigilance.
- B2B distribution and wholesale
Supplier and private-label quality, specifications, inspection on receipt, product recalls and withdrawals to organise quickly, packing or repacking workshops.
- Construction and property
Several sites run in parallel, subcontractors by work package, site reports, progress statements, pre-handover inspections, handover and as-built files, and sometimes property management after delivery.
- Industry
Workshops and lines to pace, production orders, routings and bills of materials, OEE, preventive maintenance, ISO 9001 certification and the specific requirements of each customer.
- Pharma and healthcare
Production under GMP, batch records, deviations, CAPA, change control, qualified equipment and validated systems; batch release remains the responsibility of the qualified person.
The ERP, CMMS and quality software stay in place.
Production orders, stock and costs stay in the ERP; work orders in the CMMS; the quality system and its records in the quality software or the MES, which carry their compliance. Automation plugs in around them: it connects tools that communicate poorly with each other, picks up field entries, reads documents and raises alerts. In a regulated environment, each component is validated according to the site’s rules. No imposed change of tool.

What leadership teams ask.
- How do you automate an operations department?
- By starting with the entries repeated every day: quantities produced, stoppages, scrap, inspections, site progress. Once entered a single time and picked up without re-keying, they feed the indicators, the non-conformances and traceability. Start with the workflow that costs the most re-keying, measure it, then move on to the next.
- Do you need an MES to automate production?
- Not always. An MES is useful when lines are numerous and traceability requirements are high. In many mid-sized companies, workstation entry on a tablet, connected to the ERP and to the PLCs where they allow it, already covers the essentials. The diagnosis tells whether a limit of the existing setup justifies an MES.
- How do you calculate OEE automatically?
- By first setting a common rule: operating time, planned or unplanned stoppages, reference rate, good parts. Stoppages and quantities are then recorded at the workstation or by the PLCs, and OEE is calculated every day by line, broken down into availability, performance and quality.
- Can AI replace quality control?
- No. It helps read documents, spot drift in series of measurements, classify complaints or draft a first report. The decision to accept, scrap or release remains with quality, and in pharmaceuticals with the qualified person.
- Can you automate in a GMP environment?
- Yes, provided each tool is treated as a computerised system subject to the site’s rules: specifications, validation, data integrity, audit trail, access management. Automation often starts with what surrounds the regulated records, then enters the validated scope with quality assurance.
- Do you need to change CMMS or quality software?
- Rarely. Automation connects to the tools in place, which keep their data and their compliance. The diagnosis tells whether a limit of a tool justifies changing it.
- How do you make operator and foreman entries reliable?
- By reducing what they have to enter: picklists rather than free text, data taken from the production order or the schedule, photos and voice dictation on mobile. Consistency checks flag a variance at the moment of entry, not at the end of the week.
- Where do you start when automating quality?
- With the non-conformance workflow, which touches production, suppliers and customers at once, and is often tracked in spreadsheets. Audits, document control and complaints follow, in the order of the pain points observed.
